The situation
The client ran on spreadsheets bolted onto a fifteen-year-old ERP. Three previous consultancies had recommended replatforming, a two-year, multi-million pound effort the business couldn't afford to absorb.
What we did
We mapped the real flow, not the one the process manual described, and rebuilt the critical path. We left the ERP alone. We taught the team to run the new flow themselves. By week six, the CFO's morning report was generated from the new system without anyone editing it by hand.
Outcome
A board paper that looked, for the first time in five years, like the business knew where its cash was. And a team that didn't need us back the following quarter.
