The client ran on spreadsheets bolted onto a fifteen-year-old ERP. Three previous consultancies had recommended replatforming — a two-year, multi-million pound effort the business couldn't afford to absorb.

We mapped the real flow — not the one the process manual described — and rebuilt the critical path. We left the ERP alone. We taught the team to run the new flow themselves. By week six, the CFO's morning report was generated from the new system without anyone editing it by hand.
